Why your 5:40pm Friday lead never gets called back

Speed to lead is a staffing and process problem, not a CRM problem. Here is the shift schedule that fixes it.

Every store has a version of this lead. It arrives at 5:40 on a Friday. The salesperson who owns the queue is with a customer, then goes home. Saturday is the busiest day on the floor and nobody looks at yesterday. Monday morning, somebody calls. The shopper bought Saturday afternoon somewhere else.

Then the meeting happens where everybody agrees the CRM is the problem. It is not the CRM.

The four windows

Pull your last ninety days of internet leads and plot first-contact time by hour of arrival. In almost every store the gaps land in the same four places.

  • Weekday evening, after the desk clears out but while shoppers are home browsing — the single biggest volume window in most stores.
  • Saturday during floor traffic, when the people who own follow-up are busy selling.
  • Sunday, when the store is closed and the shopper has time.
  • Month-end, when everyone is chasing deliveries and new leads queue up behind them.

Nobody needs to answer instantly at 2am. Somebody needs to answer inside ten minutes during the windows where your shoppers are actually shopping.

The shift that fixes it

Stop assigning leads to whoever is up and start assigning coverage to a clock. One person owns first response from open until 9pm on weekdays, with a defined handoff at shift change. Saturday needs a person who is not on the floor. Sunday gets a two-hour block — someone from home, paid for it, with a laptop.

The response itself does not need to be brilliant. It needs to be a real human, by name, referencing the exact vehicle, offering two specific times. AI can draft it and should. Somebody still has to hit send and answer what comes back.

What to measure

One number on the wall: median minutes to first human contact, by day of week. Not average — one 14-hour outlier ruins an average and hides the pattern. Then appointment set rate against that number. When the median drops under ten minutes, set rate moves, and everyone stops arguing about lead quality.

Mystery shop your own store once a month to confirm the process survives contact with a busy Saturday. Submit a lead from a personal email, call the number, text the store. Score what happens. It takes fifteen minutes and it settles every debate.
